Why Most AI Adoption Fails

Here's a pattern I've seen in 19+ years of enterprise IT: organizations buy AI tools, run a few demos, assign someone to "figure it out," and then wonder why nothing changes six months later.

The failure isn't technical. It's strategic. They skip the hard work of understanding why they need AI, where it creates the most value, and how to measure whether it's working.

The IMPACT framework was designed to solve exactly this problem.

What Is the IMPACT Framework?

IMPACT is a 6-step coaching methodology for systematic AI adoption. Each letter represents a phase:

I — Initiate (Assessment Phase)

Purpose: Understand where you are before deciding where to go.

This isn't a generic "AI readiness assessment." It's a deep dive into:

  • Your current workflows and pain points
  • Your team's existing technical capabilities
  • Your organization's data maturity
  • Quick wins vs. strategic plays
  • Potential blockers (budget, culture, compliance)

Key output: A clear picture of your starting point and a list of 10-15 potential AI opportunities.

Common mistake: Skipping this phase and jumping straight to tool selection. That's like buying gym equipment before understanding your fitness goals.

M — Map (Opportunity Discovery)

Purpose: Identify where AI creates the most value for your specific context.

In this phase, we:

  • Map each opportunity to business impact (time saved, revenue gained, quality improved)
  • Assess feasibility (data availability, technical complexity, team readiness)
  • Plot opportunities on an Impact vs. Effort matrix
  • Identify dependencies and sequencing

Key output: A prioritized opportunities matrix showing where to focus first.

P — Prioritize (Focus Selection)

Purpose: Choose the right starting point.

The biggest risk in AI adoption is trying to do too much at once. In this phase:

  • Select 1-3 initiatives for the first 90 days
  • Define clear success metrics for each
  • Identify resource requirements
  • Build a business case for stakeholder approval

Key output: A 90-day plan with clear objectives, metrics, and milestones.

The 80/20 rule applies: 80% of your AI value will come from 20% of possible use cases. Find those and execute them well.

A — Act (Implementation)

Purpose: Execute with structured support.

This is where most frameworks stop — "just implement it!" But implementation without support fails. In the Act phase:

  • Run structured pilots with defined scope
  • Provide hands-on training for involved team members
  • Establish feedback loops for rapid iteration
  • Document what works (and what doesn't) for institutional learning

Key output: Working AI implementations with measurable results.

C — Communicate (Stakeholder Alignment)

Purpose: Build organizational buy-in through results.

AI adoption doesn't fail because of technology — it fails because of people. This phase focuses on:

  • Sharing early wins with leadership
  • Addressing concerns and resistance transparently
  • Creating internal champions who advocate for AI
  • Building a culture of experimentation and learning

Key output: Organizational alignment and momentum for scaling.

T — Track (Measure Outcomes)

Purpose: Prove value and plan next steps.

What gets measured gets managed. In the Track phase:

  • Review results against defined KPIs
  • Calculate ROI for completed initiatives
  • Identify lessons learned and best practices
  • Plan the next wave of AI adoption

Key output: A clear ROI report and a roadmap for scaling.
